Challenge Support Matrix for youth work

Over the past five years we have worked with hundreds of youth workers who are struggling in the field. We have searched for a model to explain this to no avail. We heard stories of the challenge of youth work and we heard stories of the need for support.We have done the research and we can tell you why people leave the field. We can tell you how to keep people in their jobs. However, there was no neat package that we could use to help managers understand what was going wrong and frontline staff to recognise where they were at… until now.

Let us introduce you to the challenge/support matrix

Challenge-SupportWe love this Quadrant Matrix as it so easily sums up the issues we hear every day.  As you can see there are two Axis: Challenge and support. These two axis are broken down to four quadrants.

Quadrant 1 (STRESSED) High Challenge/Low Support

In a nutshell one of the main complaints we get from youth workers are that they get too little support and feel that they are too challenged. This leads many of the youth workers we speak to to end up highly stressed. These youth workers often tell us that they rarely see their manager accept when their review is due or a discussion about KPI’s needs to be had. They also tell us that their case loads are ever growing and there is no more resources or time to support the young people they work with. When asked about their last supervision session these youth workers almost always laugh and say “what supervision“.

Quadrant 2 (Apathy) Low Challenge/Low Support

When we see youth workers who are seeming to become apathetic about their jobs we often see that there has been an absence in the support they need to do the job and a co-occuring lack of challenge. Often this has come as a manager has decided that they are beginning to check out or that they cant be trusted to do anything bigger than the role they already have. In taking away challenge Managers hope to see their staff rise up in their mundane tasks. Unfortunately, what tends to happen is that the staff member does not see a future and ends up apathetic.

Quadrant 3 (Complacent) Low Challenge/High Support

In our experience this is the rarity. However in some spaces such as local government or some community based organisations we come across youth workers who feel that they have way too much support but little to no challenge. These youth workers almost always tell us that their managers know everything about them. In fact their Manager is often a good friend to the unsuspecting youth worker. There are cakes for birthdays, long lunches and no challenges. The Managers often tell us that they are trying to shield their staff from the endless KPI’s and funding issues. They tell us they want to be liked by their staff. They tell us that their team is important to them. What we see in this situation is the team ends up collapsing due to no one showing initiative or staff leaving to seek their next move. The other issue that comes up is the team that is so cliquey that no one will ever leave… even when they should.

Quadrant 4 (Growth) High Challenge/High Support

The final quadrant is where we hope to see every youth worker. In this Quadrant you are supported extensively by your manager. You get good supervision and training. You get regular debriefing. You are given the time you need to do your work. There is a trusting relationship between you and your manager. On the other hand you are challenged. You are asked to be better every time. You are asked to learn more every week. You may be encouraged to do more study to gain higher qualifications. You are given opportunities to stretch your skills. To try new things. To become a leader. To grow.

14 online tools youth workers need to use

We live in a time of myth and legend. Apparently Youth workers are mystical creatures who need little money or time to effect massive changes… At least that seems to be the neoliberal view of us. Another myth is that we are all hip and cool with mad computer skills. I admit to having spent my fair share of time on an Xbox or play station over the years but that is the level I play at. A few years ago I was affectionately know in my team as the IT guy because I knew how to use Microsoft Outlook and use our reporting system. Most youth workers are tech novices. So we thought it would be good to have a list of online tools every youth worker should have access to. Most of these can be accessed by a smart phone, tablet or the dreaded PC. So if your service still chains you to your desk you can still use them… But I would say you need to speak to management about moving to portable devices 🙂

Evernote

Evernote online toolEvernote is one of the great online tools for organising all of your thoughts. It is like having a notebook in your pocket that you can put ideas into quickly and easily without needing a pen and paper. You can arrange your notes into ‘Notebooks’ to easily combine relevant ideas together. It takes pictures, adds weblinks, allows you to set reminders and even draw pictures. If you’re like me and have ideas about many topics and you have scrap paper or multiple notpads everywhere this program is for you.

Dropbox

Dropbox online toolI was presenting off site last week when the USB I had my presentation on died. Completely fried. I almost went into a melt down. What was I going to do. Enter Dropbox. I called a colleague and had them drop the presentation into our Dropbox and with the help of the internet gods it was there when I logged in. Dropbox is a cloud based storage space where you can upload and download all manner of digital documents at the touch of a button. The free version gives you 2GB to use which is more than enough for most of us. Never be caught out again with great online tools!

Canva

Canva online toolIf you are like me you are graphically challenged. I cant draw and I struggle to use tools to get beautiful flyers out of my head and onto paper. A former student put me on to Canva, online tools for those of us who are graphically challenged that is literally already set up for us. Need a flyer for a program… Done. A Picture for Facebook about your event…Done. Literally any visual marketing you need all available at the click of a mouse.

Adobe Colour Wheel

Colour wheel online toolOur good friends at www.nourishingmedia.com put us on to this one. Being graphically challenged it also bodes that we are colour challenged. yellow goes with everything right??? If you need some help in this department whether for flyers, presentations or anything else you can think of Adobe Colour Wheel provides a template to help you choose colour combinations.

Inspiration

inspiration online toolIf you are a visual person you know all about mind mapping. Its an amazing way of getting thoughts out of your head and into some semblance of order. If you like lists a jumble of circles on a page makes no sense at all. Inspiration solves our communication problem. It takes either a list or a mind map and converts it for the other. I mind map when I am dreaming and visioning and then I click the button and I have a list of tasks to complete.

Prezi

Prezi online toolIf I have to sit through another presentation by someone who has just found Microsoft Powerpoint or Apples Keynote I may just explode. Boring presentations on basic themes with too many swishes, lets be honest we’ve all been there. Prezi takes the hard work out of designing a slide deck that looks good and has animation with its online tools. Some really cool templates with fill in fields turn a lackluster presentation into a wow instilling performance.

Psychdrugs

Psychdrugs online toolMore and more young people seem to experience mental health issues that need medication. When doing intake forms I would regularly hear the names of medications that I had no idea about. I’m not a pharmacist. What they do, what dosage is high or low, the common names and much more is at your fingertips with Psychdrugs. Easy to use and with most mental health medications listed this is a top tool.

I have used this since 2008 and have not been disappointed.

The Google Platform

We all know the search engine is great and may even have a Gmail email account, but there is so much more to their online tools. spreadsheets, word processing, calendars, groups, hangouts, translate… The list goes on. If you are looking for free and amazing usability then the Google platform has it all.

iTunesU online toolKeeping yourself educated is essential to great youth work practice. You should get more qualified than you are right now. If you cant commit to a course of study for some reason right now then iTunesU might be the thing for you. Download a podcast style uni course for free and listen in your car or on the train. There are hundreds of great courses that will help you become a great youth worker.

Survey Monkey

Surveymonkey online toolMost services struggle to get feedback from their young people and when you stick a paper survey in their hand it usually ends in the bin. Survey Monkey is a free tool that alows you to create great surveys in minutes and send them via email, facebook, whatever system you want. The best bit is it aggregates all the data. You just need to read it.

The free tool limits the size and type of surveys, but unless you do a lot its fine.

Kindle

kindle online toolIf you read a lot then you probably use Kindle. Bring all your books, journal articles, ebooks together in one space and get reading on the go. If you travel a bit it means you don’t have to pack heavy books in your bag. I struggle with reading on screens sometimes however you can deal with that for the ease of use and access to a huge library of content merely a click away. The kindle app for iPad is also a great investment.

Best for reading on the go.

Bitly

bitly online toolIf you send emails or use facebook you have probably sent a link before. Most people just cut and paste and then you end up with lines of nonsense which are the link. Bitly can shorten the link into something much more manageable. It also has the added functionality of allowing you to see who clicks on the links and from where. Some features are paid but you don’t really need them if you are just shortening links.

Trello

Trello online toolI am new to Trello but it has already significantly changed how I work. Trello lets you create separate boards for projects and then populate the boards with lists. Each list then gets cards. If you were doing a project you set up a board, Add topics to be done and then add list of steps under each topic. We use it for everything at Ultimate Youth Worker tracking workflow, developing podcasts, our intranet, you name it.

Slideshare online toolIf you create slide decks for young people why not put them on the internet so others can see them. It promotes your organisation and yourself and could end up helping people all around the world. Slideshare has become for slideshows what youtube is for videos. There is a myriad of information out there for us to use as well.

If you begin to use these online tools you will find that your productivity increases and your time stuffing around decreases. You will also begin to do marketing of your programs better and by default have better engagement with your young people. Some of this will feel a little backwards when you start. Learning a new skill takes time. Pick one and start using it today.

Keeping motivation in youth work

MotivationMotivation is key

Life is tough, and so is youth work. Keeping motivation can be difficult. From the outside most people only see the coffees, conversations and if everything goes well a young person who appears to be well rounded. What they don’t see is the hours of paperwork, the phone calls, the parent meetings, the heartache and tears. When all of this gets mixed together with the trauma our young people experience and the lack of structured support from our organisations we come up against vicarious trauma. When this happens it is really hard to stay motivated.

At first you find that all the tasks in your day begin to seem mundane. You start to think you have heard your clients stories before. You are bored by tasks you used to enjoy. Your clients become just another number. Then all of a sudden you are looking at the job boards thinking of your next position. I have worked with dozens of youth workers in just this position over the years. They come to me for advice on how to address their job search as they just need to move on. The first thing I alway address is the reason for wanting to leave.

Youth Work MotivationI wish I could catch these youth workers six months earlier. Planning for your care is so much easier than trying to cobble together a career when you have lost all motivation. You see motivation is hard to regain, but it is pretty easy to maintain.

Here are a few of our go to motivation maintenance techniques that we believe will help any youth worker stay fully motivated for the work ahead:

  1. Know why you became a youth worker. Your values, philosophy and frameworks of youth work are intrinsic to your motivation. If you do not know why you became a youth worker, or what your motivations were to start then it is hard to focus when times get tough.
  2. Get supervision. We harp on about supervision because we know its worth. We don’t just mean the task supervision that you might get at the moment. We mean supervision that asks you to be critically reflective, to look at you as a person as well as you as a practitioner. You need a place to wrestle with the challenges of the job and how they affect you as a person.
  3. Have a life outside of work. Most of the people I know that have lost motivation or burnt out in youth work have lost their ability to live a full life. Their blinders are on and all they can see or think about is work. Get a hobby, catch up with friends and family, take a holiday… Live life outside of work.
  4. Stay up to date with the sector. Get involved with your peak bodies and networks, read journals and books, study, sign up to blogs and newsletters. Be involved with the sector not just your little patch. It helps breed a wider and deeper perspective.

If you do these four things you will find that when the dark days come… and they will, you will have a strong foundation from which to stand with motivation.

Returning to our social justice roots

Social JusticeReturning to our social justice roots is imperative

As a young man I attended a youth centre in the suburbs of Melbourne that changed my life. The staff there had a mission to see me become the best I could be. They invested in my life through camps, day trips, courses and counsel. They supported me in my down times and rejoiced in my highs. At the time I thought I was the only person they worked with like that. In hindsight I know that is how they worked with us all.

What made these staff so amazing was a belief in what they were doing and a values base which was the foundation of all their work. The motto of the organisation was ‘somewhere to belong’. The staff had a realisation that many people in society are excluded and as such they have a feeling that they do not belong to community. The staff provided a listening ear, a cup of coffee and support amongst much much more for those considered the least in society. This comes from a clear focus on social justice.

Social justiceAs youth workers we need to come back to our roots, social justice. Having a recognition that a hurting generation are being oppressed by systems that are designed to hold them back. A generation being harmed by individuals who claim to be looking out for their best interests. A generation with more potential than we can imagine being told to wait their turn by those who are lost in their own miseries.

It is our social justice roots which allow us to recognise the hurting. It is our social justice roots which call us to step into the gap between those who are hurting and the world. It is our social justice roots which cause us to rally against the systems and individuals who by their actions or inaction cause our young people isolation and harm.

If you call yourself a youth worker then your roots are firmly planted in the values of social justice. Remember this and draw near to it. Your work will grow from strength to strength as you draw near to the values of the profession. We need values oriented practice more than ever before. As governments world wide are pushing to destroy a social just society it is people like us who will remind them of the needs of our young people. It will be those of us with a social justice mindset that change the world.

What do youth workers need to know about sociology?

Sociology for youth workers

SociologyAs youth workers we draw on many different frameworks to help us make sense of the world our young people live in. One of the most used frameworks in our kit bag is sociology. Through the sociological lens we can analyse social phenomena at different levels and from different perspectives. From concrete interpretations to sweeping generalisations of society and social behaviour, youth workers can study everything from specific events (the micro level of analysis of small social patterns) to the way groups work together (The meso level of analysis of groups and organisations) to the “big picture” (the macro level of analysis of large social patterns).

Below is a bite sized view of the top three perspectives in sociology which all youth workers should have an understanding of:

Symbolic interaction perspective

Max WeberThe symbolic interaction perspective, also called symbolic interactionism, is a major framework of sociological theory. This perspective relies on the symbolic meaning that people develop and rely upon in the process of social interaction. Although symbolic interactionism traces its origins to Max Weber’s assertion that individuals act according to their interpretation of the meaning of their world, the American philosopher George Herbert Mead introduced this perspective to American sociology in the 1920s.

Symbolic interaction theory analyses society by addressing the subjective meanings that people impose on objects, events, and behaviours. Subjective meanings are given primacy because it is believed that people behave based on what they believe and not just on what is objectively true. Thus, society is thought to be socially constructed through human interpretation. People interpret one another’s behaviour and it is these interpretations that form the social bond.

Critics of this theory claim that symbolic interactionism neglects the macro level of social interpretation—the “big picture.” In other words, symbolic interactionalists may miss the larger issues of society by focusing too closely on the “trees” rather than the “forest”.

Functionalist perspective

Emile DurkheimThe functionalist perspective can be traced back to Emile Durkheim and Talcott Parsons and has its roots in anthropology. This perspective focuses on social systems as a whole, how they operate, how they change, and the social consequences they produce.

Functionalism interprets each part of society in terms of how it contributes to the stability of the whole society. Society is more than the sum of its parts; rather, each part of society is functional for the stability of the whole society. The different parts are primarily the institutions of society, each of which is organized to fill different needs and each of which has particular consequences for the form and shape of society. The parts all depend on each other.

In trying to explain an aspect of a social system, functionalism asks several basic questions:

  • —How is this aspect related to other aspects of the system?
  • —What is its place in the overall operation of the social system?
  • —What kinds of consequences result from this?
  • —How do these consequences contribute or interfere with the operation of the cultural values and the realization of the cultural values on which the system is based?

Functionalism emphasizes the consensus and order that exist in society, focusing on social stability and shared public values. From this perspective, disorganisation in the system, such as deviant behaviour, leads to change because societal components must adjust to achieve stability. When one part of the system is not working or is dysfunctional, it affects all other parts and creates social problems, which leads to social change.

The functionalist perspective achieved its greatest popularity among American sociologists in the 1940s and 1950s. While European functionalists originally focused on explaining the inner workings of social order, American functionalists focused on discovering the functions of human behavior. Among these American functionalist sociologists is Robert K. Merton, who divided human functions into two types: manifest functions, which are intentional and obvious, and latent functions, which are unintentional and not obvious.

Functionalism has been critiqued by many sociologists for its neglect of the often negative implications of social order. Some critics, like Italian theorist Antonio Gramsci, claim that the perspective justifies the status quo, and the process of cultural hegemony which maintains it.

Functionalism does not encourage people to take an active role in changing their social environment, even when such change may benefit them. Instead, functionalism sees active social change as undesirable because the various parts of society will compensate in a seemingly natural way for any problems that may arise.

Conflict Theory

Karl MarxConflict perspective is one of the major theoretical approaches to sociological thought. It originated with one of the fathers of sociology Karl Marx and his critique of capitalism and has since developed along a number of lines. In general, the conflict perspective assumes that social life is shaped by groups and individuals who struggle or compete with one another over various resources and rewards, resulting in particular distributions of power, wealth, and prestige in societies and social systems. These shape the patterns of everyday life as well as things such as racial, ethnic, and class inequality and relations among nations and regions of the world.

Conflict theory originated in the work of Karl Marx, who focused on the causes and consequences of class conflict between the bourgeoisie (the owners of the means of production and the capitalists) and the proletariat (the working class and the poor). Focusing on the economic, social, and political implications of the rise of capitalism in Europe, Marx theorized that this system, premised on the existence of a powerful minority class (the bourgeoisie) and an oppressed majority class (the proletariat), created class conflict because the interests of the two were at odds, and resources were unjustly distributed among them.

Within this system an unequal social order was maintained through ideological coercion which created consensus–and acceptance of the values, expectations, and conditions as determined by the bourgeoisie. Marx theorized that the work of producing consensus was done in the “superstructure” of society, which is composed of social institutions, political structures, and culture, and what it produced consensus for was the “base,” the economic relations of production.

Many social theorists have built on Marx’s conflict theory to bolster it, grow it, and refine it over the years. Explaining why Marx’s theory of revolution did not manifest in his lifetime, Italian scholar and activist Antonio Gramsci argued that the power of ideology was stronger than Marx had realized, and that more work needed to be done to overcome cultural hegemony, or rule through common sense.

Max Horkheimer and Theodor Adorno, critical theorists who were part of The Frankfurt School, focused their work on how the rise of mass culture (mass produced art, music, and media) contributed to the maintenance of cultural hegemony. More recently, C. Wright Mills drew on conflict theory to describe the rise of a tiny “power elite” composed of military, economic, and political figures who have ruled America from the mid-twentieth century.

Who are young people?

Who are young people?

This might seem like a simple question at face value. It is after all our core business. Young people! However, this is one of the big questions currently pulling our sector apart at the seam. Across the world there are discussions trying to work out this simple question. From academia to those of us on the coalface it seems that opinions are abundant. In most cases the guide is that young people are between the ages of 12 and 25. However many in local government and academia have stated that we should lower that age to 10. Even the World Health Organisation weighed in to the conversation and said 10 to 30.

Who are young people?

Some believe that ‘youth’ is the group of young people who are in high school. This definition clearly draws a line that post high schoolers aren’t allowed to cross. But then what do we do with the ‘young adults’? There are historical ideas of adolescence which state that the construct of ‘youth’ starts at the beginning of puberty and ends with adulthood. To say we are confused as a sector is an understatement. Still we push on. We are coerced to work with more children as we partner in the children, youth and families sector and further into young adult territory as we work in the education, employment and training sector.

If the youth work sector allows others to dictate who we work with, we will continue to have this little thorn in our side. In Australia we are fairly clear about this as a sector, however outside forces are trying to push us in the direction of child and youth work. This neoliberal push will in the end overtake us if we do not stand firm. Lets be clear about who it is we work for. Young people. Adolescents. Youth. Twelve to twenty-five. With all the struggles and excitement that the storms and stresses provide.

Christmas present ideas for an Ultimate Youth Worker

Twas the week before Christmas and if your like me, your wondering what to get for some of your youth work family. It needs to be something to help them grow. Something witty. Something that won’t break the bank. We believe that one of the best Christmas present ideas are one that extends our knowledge and our practice… A book. Developing your professional self is one of our pillars of practice and we believe that reading is one of the easiest and most cost effective professional development activities a person can engage with.

A good book for a youth worker is one that is well researched, has been peer reviewed and is able to develop new skills or understanding. It might not necessarily be a youth work specific book. It might be on management, on productivity or on neurology. It may be from a youth worker or a consultant, an academic or and economist. You never know who will build your knowledge! A good book is one of those great Christmas present ideas.

But which book shall you send to your colleague, boss or trusted staff member. There are literally thousands of books on working with young people, It can be hard to choose. Whatever book you choose make sure it is one you would want to read yourself… that way you can borrow it later 🙂 Just remember that the best Christmas present idea is one that shows you care.

Youth Work 2.0: A manifesto for the future.

We are on the brink of disaster! Our education of youth workers, lack of ongoing professional development opportunities, lack of self-care and professional support is leading to an under resourced service system at the breaking point. recently we heard that the revolving door at the end of youth work qualification is spitting people out of the sector 18 months after qualifying. This is a disaster!!!
When Ultimate Youth Worker began we saw these issues and asked ourselves what would youth work look like if it was properly resourced and supported post qualification, A second generation or 2.0 software update if you will. We wondered what it would take to bring us back from the edge. The list was long and extensive. Over the last year we have spruiked some of our ideas, but here are the two issues we see as critical to our coming year and advocacy in the sector.
  1. First and foremost we need a sector that is resilient. The revolving door needs to be slammed shut. Lets be honest… as a sector we really suck at self care. We don’t teach it in our courses, we don’t do it in our organisations and our supervisors don’t know how to guide us through the difficult times. There are a few exceptions but the weight of stats and anecdotal evidence is against us. Self care must become a core component of our education and our practice.
  2. We must get rid of our obsession with the idea of generalist youth work. That is a minimalist approach to a work which requires more of us. We need to be training specialist youth workers. Every degree should have an honours year where we specialise in an area of practice. AOD, Mental Health, Justice, Homelessness whatever the area young people are found there should be opportunities for specialisation. In particular we believe we should be training better youth mental health specialists at a bare minimum.
These are just two areas we will be advocating for and providing support in throughout the next 12 months and beyond. We have a long way to go but we must take the journey.

What makes a great youth worker?

In one of our seminars we start by asking people to draw a picture of the ultimate youth worker. We ask them to write around the picture what make this youth worker ultimate. It is always interesting to see what is written and what the picture looks like. The picture is often of a hip, hoodie wearing young person (even if the picture was drawn by someone in their forties) with all the coolness anyone can muser. The words that are used to describe this youth worker are cool, rapport builder, knows the new music and did we mention they had to be cool.
 
For the most part the things that people place down are superfluous. They are not needed to be a great youth worker. In fact most great youth workers have little idea about the new music or could ever see themselves in the category of “cool”. What this shows is that many youth workers have brought into the popular rhetoric as to what a youth worker looks like and is. The biggest issue for me and my staff is that so many youth workers do not speak about their values!
 
When we speak to truly great youth workers and ask them this question they spruik values such as social justice, participation, human dignity, self determination and human rights. We ask them what an ultimate youth worker looks like and they paint a picture of any person walking down the street. Old, young, black, white, qualified, unqualified it doesn’t matter.
 
A strong understanding of the values base which you bring to the profession of youth work is key to the ongoing effectiveness of your work.
